When a novel idea earns press but will not scale before your cash runs out, rotate it just far enough to land in an adjacent already-proven market.
Upstart
Upstart is a consumer lending platform, founded in April 2012 by former Google enterprise president Dave Girouard with Paul Gu and Anna Counselman, that uses AI to price loans on more than credit scores. Its founding story is a single decisive pivot: a novel idea that would not scale, rotated just far enough to land in an adjacent, proven market before the cash ran out.
Pivots: the 20 to 30 degree rotation from income shares to loans
The problem. Upstart launched as an income share agreement (ISA) business, a "Kickstarter for people" that let individuals raise money by pledging a percentage of their future income instead of taking a fixed-rate loan. Despite early press, it was not scaling: when investor Josh Kopelman asked Girouard whether there were "hordes at the gate," he had to admit there were not, and regulatory ambiguity around ISAs meant the market would take years to mature. By late 2013 the company had roughly six months of cash left.
The approach. Rather than a full restart in the mold of Odeo into Twitter, Girouard chose what he called a "20- to 30-degree rotation." In a coffee shop meeting with his co-founders he framed it bluntly: "We have six months of cash left. We need to make a radical move." The move was to keep Paul Gu's core insight, predicting a borrower's future earning power, but change the vehicle from an ISA to a straightforward personal loan, stepping into the large, existing consumer-credit market instead of trying to invent a new one. As Girouard put it, "It was a step from what we were trying to create to something closely related, which in the end was a consumer loan."
How it solved it. Upstart launched the fixed-rate loan product in 2014, initially running it alongside the ISA as a hedge. Demand settled the question fast: "The interest and volume of that was so dramatic, that three days later, we end-of-lifed the ISA product," Girouard said. The adjacent rotation preserved the company's earnings-prediction edge while giving it a market that actually converted, and Upstart went on to a December 2020 IPO on that consumer-loan foundation.
